Navigating Negative Narratives About Your Brand

The instinct when a damaging story starts circulating is to treat it as a communications problem and reach for a statement. That instinct is wrong often enough to be worth resisting. A negative narrative is a claim about your company that is spreading, and before deciding what to say, you need two facts: how much of it is true, and how far it has actually travelled. Those two answers determine everything, and they point to four quite different responses, one of which is to say nothing at all.

First establish whether it is true

Do the internal work before the external work. Not the legal version, the operational one. Ask the people closest to the process whether the complaint describes something that happens, including rarely. Three outcomes. It is true, in which case no communications approach will fix it and the only credible move is a change with a date attached. It is partly true, which is the most common and the hardest, because the shape is wrong but the underlying experience was real. Or it is false, and you need the evidence assembled before you say so, because a denial that is later qualified is worse than a slow response. Section 2

Reach and truth: a response matrix

Cross truth with reach and you get four situations that demand different behaviour. True and spreading: fix it publicly, name the change and the date, and accept the short-term cost. True and contained: fix it quietly and directly with the people affected. Amplifying it to explain yourself is a common and expensive error. False and spreading: respond once, with evidence, in the place with the most authority, and do not chase every repetition. False and contained: usually leave it alone. A triage model

Triage needs to be fast and repeatable, since the first hours are when judgement is worst. The table below scores an incoming narrative on accuracy, reach, source credibility and durability in search results, with the response each combination calls for.

What to do in week one

Establish the facts and write them down internally, including the parts that do not favour you. This document is what keeps the story straight when five people start answering questions. Talk to the person who raised it first, if there is one, and before making any public statement. A significant share of negative narratives are unresolved complaints that escalated, and they resolve at this step more often than founders expect. Then decide the durable surface. A social post disappears in days; a search result about your company can persist for years. If the narrative is going to be findable, the answer needs to live somewhere permanent and factual that you control. Finally, fix the operational cause and say what you fixed. Section 5

The responses that spread it further

Volume is the first mistake. Responding repeatedly across every channel gives the story new surfaces and new timestamps, and each one is independently shareable. Legal threats are the second. Against an individual critic they reliably convert a small complaint into a larger story about a company that threatens critics. Deflection is the third. Answering a specific accusation with a general statement about values reads as an admission, and audiences are practised at spotting it. The last is the quiet cleanup. Deleting comments, removing reviews and editing pages without acknowledgement is discoverable and it converts a resolved issue into a live one.
